EUB Implementation:
Client Onboarding/KYC target operating model design and implementation for a European Bank

Objective: 
The bank’s objective was to redesign client onboarding and KYC Operating Model leveraging EUB platform. Relevance: Knowledge of EUB platform, Manage Deployment, Global Program, Configuration of  Business Rules, EUB Data Models.

Challenges:
Client was facing multiple issues regarding Client onboarding/KYC activity: aging systems, KYC remediation plans, fragmented and inconsistent processes and organizational set-up.
Objective of the project was to fully redesign the onboarding/KYC operating model (governance, organization, processes and tools), leveraging a vendor CLM solution (EUB) and by developing a client web portal and digital dashboards.

Approach:
Five guiding principles for the project:
•        Design a global TOM to deliver efficiency gains and with limited specificities
•        Apply time-boxed approach with strong coordination to respect deadlines 
•        Follow top down approach with core team of Subject Matter Experts
•        Apply collaborative working mode to mobilize and align all stakeholders 
•        Manage deployment with iterative and pragmatic approach

Two main phases of the project (over 2 years):
  • Target Operating Model design phase
  •  Implementation phase with 2 key milestones:
   ─  New COB with progressive rollout per locations and Business Lines
  ─ Existing clients migration and periodic reviews Benefits & Outcome Existing clients migration and periodic reviews.

Benefits & Outcome
Phase 1 (Target Operating Model design): Completed
•    Design a global and standard TOM to deliver efficiency design a standard model with buy in from all regions
•        Generate a strong momentum for this project globally
•        Rely on ‘out of the box’ capabilities of the vendor solution to limit project cost and standardize processes
•        Develop a project plan with an MVP and agile approach to limit tunnel effect
